Sales emails are a high-leverage, high-pain part of selling. A great one moves a deal from "interested" to "scheduled the next step." A mediocre one quietly kills it. Why Sales Emails Are Where AI Has the Biggest ROI

A blog post takes 90 minutes and produces value over years. A sales email takes 20 minutes and produces value over one decision cycle — but you write fifty of them a month. The total hours are bigger.

The structure is fixed; the facts change

Every cold email has the same four moves: relevance hook, problem framing, proof, ask. Every follow-up has three: reference, value-add, ask. The structure shouldn't require thinking time. The facts do.

You write tired and underdeliver

The classic pattern: prospect calls Monday, follow-up gets written Wednesday at 6pm after a brutal day. The email is short, generic, and the prospect ghosts. Not because they weren't interested — because the email didn't reignite the interest.

Personalization tokens aren't personalization

A merge field with the prospect's name and company isn't personalization. Personalization is "I noticed your team just hired three SDRs and you're still on Apollo — that combination usually means {specific problem}." Claude is excellent at generating that level of insight from public signals if you feed it the signals.

The 7 Sales Email Prompts I Run on Repeat

1. The cold open that doesn't sound cold

You're a senior B2B sales rep writing a 90-word cold email to {role} at
{company}. The product is {product, value prop}. The trigger event is
{recent event: hire, funding, launch, podcast appearance}.

Structure: (1) one-line reference to the trigger event showing you
actually noticed, (2) the specific problem this trigger usually creates,
(3) one sentence on how we solve it for a comparable company, (4) ask
for 15 minutes next Tuesday or Thursday.

No "I hope this email finds you well." No "I came across your company."
Direct, specific, human.

2. The bump (second email)

Write a 50-word bump email. Reply to my own previous email. The previous
email pitched {value prop} to {role at company}. They didn't reply.

Structure: (1) reference the previous email in 8 words, (2) one new
insight or stat they probably don't have, (3) re-ask with a different
time window than the first email.

No "just bumping this." No "circling back." No "wanted to make sure
you saw this."

3. The post-discovery follow-up

The highest-leverage email in the entire cycle.

Draft a post-discovery follow-up email to {prospect name, role}. We
talked for {duration} on {date}. Their stated goal: {goal}. Their
biggest concern: {concern}. Next step we agreed to: {step}.

Structure: (1) one-sentence reference to a specific moment from the
call, (2) recap their goal in their words, (3) recap what I committed
to send, (4) confirm the next meeting time, (5) one-line P.S. with a
relevant resource link.

Tone: confident peer, not eager vendor.

4. The "share with the team" email

When they ask for something to forward internally.

Write a forwardable summary email for {prospect} to share with their
team after our call. Format: subject line, then 5 short bullets covering
the problem, our approach, the differentiator, the timeline, and the
investment range.

Length: under 180 words. Has to be read in 30 seconds by someone who
wasn't on the call.

Context from call: {paste 3-5 bullet points from your notes}

5. The objection-handler

When they push back on price or timing.

The prospect replied with this objection: "{paste their reply}"

Draft a 70-word response that: (1) acknowledges the objection in their
words, (2) reframes it without dismissing it, (3) offers one specific
proof point that addresses it, (4) closes with a question that moves
the conversation forward.

Do not be defensive. Do not over-explain. The reply should feel like
a senior person who has heard this objection 200 times.

6. The breakup email

The one that, paradoxically, gets the most replies.

Write a "closing the loop" breakup email to {prospect}. We've exchanged
{N} emails over {duration} with no movement. The original value prop
was {value prop}.

Structure: (1) one-sentence acknowledgment that timing might not be
right, (2) one question — should I close the file or check back in
{specific timeframe}, (3) one-sentence offer of a free resource that's
useful even if they never buy.

Tone: confident, low-friction, not passive-aggressive. Length: under
80 words.

7. The renewal-or-expansion ask (existing customers)

Draft a renewal/expansion email to {existing customer, role at company}.
They've been a customer for {duration}. Their biggest win using us:
{specific result}. The expansion opportunity: {new module, more seats,
adjacent team}.

Structure: (1) one-line celebration of their result, (2) what their
peers in {industry} are doing with {expansion area}, (3) specific ask
for a 20-minute conversation, (4) signature.

No "I hope you've been enjoying" filler.

The Three Edits That Make AI Sales Emails Sound Human

Same logic as proposals — same three moves:

  1. Cut every adverb. "Really," "very," "incredibly," "extremely." Sales emails written by humans almost never use them; AI loves them.
  2. Replace one full sentence with one specific data point. "Many companies struggle with X" becomes "Your competitor {company} cut X by 40% in Q3."
  3. Read the subject line aloud. If it sounds like a marketing email, rewrite. The best sales subject lines read like a forwarded email from a colleague.

What Goes Wrong (And How to Avoid It)

Two failure modes I see often:

Over-relying on one prompt. Founders find one cold-email prompt that works and use it for every prospect. After 200 sends, the email gets flagged as spam because the structure is too recognizable. Rotate between three variations of each prompt.

Generating without the trigger event. A cold email without a specific trigger is just spray-and-pray with extra steps. Spend the five minutes finding the trigger (a hire, a funding round, a podcast appearance, a job posting) before you generate the email. Claude can write a great email; it can't manufacture relevance from nothing.
